Amazon’s Cloud Is Growing 39%. Capex Is the Real Test.

AWS just logged a sixth straight acceleration. But AI spending sent free cash flow negative, and the stock slid in after-hours trading.

Amazon reported Q3 results Thursday night and the stock dropped more than 6% in after-hours trading. The surface reading is a narrow miss. The real issue is a little more interesting than that, and more complicated than the bears are letting on.

The Business

Amazon operates three interconnected businesses: a retail platform that is the largest in the United States, a cloud infrastructure division called AWS that is growing at a pace almost no enterprise company at this scale has ever sustained, and an advertising business that has quietly become one of the largest in the world. AWS is the margin engine. Retail is the volume engine. Advertising is the surprise profit center that most investors still underweight.

Why Wall Street Is Paying Attention

Amazon shares plunged more than 6% in extended trading after the company reported disappointing third-quarter results and ballooning negative free cash flow. The company kept its 2026 cash capital expenditure outlook at approximately $220 billion. Amazon’s aggressive AI spending ate into its cash flow, with the company reporting free cash flow of negative $42.4 billion over the trailing 12 months.

The company reported EPS of $1.89 versus the $1.97 consensus estimate, while revenue of $201.94 billion fell short of the $202.22 billion estimate by about $278 million. A $278 million revenue miss on roughly $202 billion in sales is not a business problem. It is a rounding error that triggered a sentiment reset on an already-bruised tech backdrop.

What’s Driving the Opportunity

The AWS number is the one that matters for where Amazon’s stock is going. AWS revenue hit $46.0 billion, up 39.3% year over year. AWS grew 39.3% year over year, accelerating for the sixth straight quarter, with a backlog of approximately $578 billion that management said is growing at a triple-digit rate year over year. Management also said it expects AWS revenue growth of over 40% in 2027 and 2028, and suggested the company could reach $1 trillion-plus in annual revenue within 5 to 10 years.

A $578 billion backlog is not a forward guidance estimate; it is contracted, committed spending from enterprise customers. That is the number the sell-off is ignoring. Operating income reached $28.1 billion, up 61%, with a 13.9% margin, the highest in the company’s history. Retail is funding the AI buildout, and that buildout is now showing up in the cloud results.

What Could Go Wrong

Cash capex hit $75.9 billion in Q3 alone, with full-year 2026 cash capex expected at approximately $220 billion. That figure exceeds what Amazon’s operating cash flow can cover in the near term, which is precisely why free cash flow turned deeply negative. The market’s concern is not irrational: spending at this scale only makes sense if AWS growth sustains above 35% through 2027 and 2028. Any demand softening, or hyperscaler budget revision, would force a painful reckoning.

Amazon guided Q4 revenue to a range of $240 billion to $247 billion. The midpoint was slightly below Wall Street’s expectations of about $244 billion. A soft guide into the peak holiday quarter adds another layer of near-term concern. Prime Day’s shift to Q2 hurt the Q3 retail comparison and will complicate Q4 modeling further.

The Bottom Line

Amazon’s Q3 report is a case study in how two things can be simultaneously true: the business is working, and the bill is uncomfortably large right now. AWS is the most valuable cloud franchise in the world, accelerating into a $578 billion backlog. The capex cycle will eventually convert into free cash flow; the question is timing. At current levels, after a more than 6% after-hours drop, the stock has adjusted for near-term pain. Investors willing to think past Q4 are looking at one of the strongest cloud growth profiles on the market, at a price that now reflects some of the doubt.
